What makes this kind of work useful
The value of volnarabas's work comes not from novelty but from discipline — a focused scope, a patient method, and deliverables that hold their usefulness long after the engagement ends.

Observation before recommendation
We spend the opening weeks of every engagement watching and listening rather than presenting frameworks. No template is applied until the particular situation is understood.
Written, working deliverables
All engagement outputs are written documents, not slide presentations. They are designed to be used as lasting references by the firm — readable, unambiguous, and actionable.
A narrow, honest scope
Three engagements, clearly bounded. No mid-engagement expansions, no surprise additions. You know what you are commissioning before work begins.
No hand-off to junior staff
The consultants present at the scoping call are the same consultants who complete the engagement. Senior attention is maintained from start to finish.
Full, formal confidentiality
All engagements are protected by a confidentiality agreement. We do not use client situations as references or case material without explicit permission.
Independence from outcome
We hold no ongoing advisory retainers that might shape our recommendations. Our view is formed solely by the evidence we observe within each engagement.
Structural knowledge built through close practice
volnarabas's consultants have spent their careers working specifically on organisational structure and senior role definition — not as one part of a general management consulting practice, but as the central focus of their work. This depth matters when the question is precise.
- Over fifteen years of senior-level organisational design work in Malaysia and the region
- Deep familiarity with governance structures across professional services, financial services, and conglomerates
- Practical experience with the particular governance challenges of Malaysian family businesses and subsidiary operations
"There is no substitute for having seen many variations of the same problem. Structural questions that appear novel often resolve into one of a small number of recognisable patterns — once you have enough experience to see them."
— Zahra Anwar, Principal Consultant, volnarabas
Our engagement process
- 1Initial conversation to clarify the question and determine the appropriate engagement type
- 2Scoping agreement with clear deliverables, timeline, and fee — agreed before any work begins
- 3Observational phase: interviews, meeting attendance, and workflow review
- 4Analytical and drafting phase: producing the written deliverable
- 5Review and working sessions with the senior team to finalise and implement
A sequence that matches the pace of careful thinking
We do not rush the observational phase. The most common reason structural recommendations fail is that they are made before the consultant has understood why the existing structure developed as it did — what purpose it once served, and what pressures have since pulled it out of shape.
The sequence we follow is designed to earn the right to make a recommendation before doing so.
Transparent fees for defined work
Our fees are stated clearly before an engagement begins. A Pattern Note costs RM 850. A Role Definition Review costs RM 1,900. An Organisational Weave costs RM 2,950. There are no retainers attached, no mid-engagement add-ons, and no ambiguity about what is included.
The fee structure reflects the scope of each engagement — and the scope is defined before the first invoice is raised.
What you can expect to take away
The deliverables from volnarabas engagements are not summaries or recommendations in the abstract. They are written documents the senior team can use directly — role definitions that can be shared with each role-holder, redesign documents that map the revised structure in usable detail, and Pattern Notes that provide considered analysis of a specific question.
- Reduced ambiguity at a senior level about who decides what
- A structure that follows the logic of the work rather than historical accident
- Written role definitions that give each position-holder a clear account of what their role exists to deliver

Distinctive features of our practice
The Pattern Note
An entry point not commonly offered — a written, considered response to a single organisational question, available in two weeks at a fixed price. Most consulting firms do not offer a bounded product at this level of specificity.
Structural work as the sole focus
We do not offer change management, strategy, or technology consulting alongside our structural work. This is not a limitation — it is what allows us to develop and maintain genuine depth in a specific area.
Direct access, no intermediaries
When you contact volnarabas, you speak directly with a senior consultant — not with a business development team or an account manager. The same direct access continues through the engagement.
Deep familiarity with Malaysian context
Governance structures in Malaysia have particular characteristics — the interaction of family ownership with professional management, the role of boards in GLCs and their subsidiaries, the pressures on firms navigating a generational transition. We have worked within this context throughout our practice.

If the structural question is already there, it may be time to name it
An initial call with volnarabas carries no obligation. We will listen to what you are working through and offer a considered view on whether, and how, we might be useful.
